How do you set KPIs for a Roblox project before it is built?
One primary metric, a baseline from a pilot, and thresholds agreed while nobody knows the answer. How to write targets that survive the first monthly report.
Targets set after launch are negotiated against the numbers that arrived. Targets set before it are a decision. The difference shows up in month three, when someone asks whether this worked.
Pick one primary metric
Reach, leads, loyalty or dwell time. One of them leads, the others are context.
The primary metric follows the objective in the brief, and if the brief has four objectives, this step is where that becomes expensive.
Report three numbers, in order
Visits. Average session time. The downstream action you wired in — codes redeemed, forms completed, CRM records created.
The third number is the one that connects a world to the business, and it has to be designed into the build, because adding it afterwards is a separate project.
Get the baseline from a pilot
Nobody can forecast a branded world’s traffic honestly before there is a world. A pilot at four to six weeks produces the cohort you set targets against: its retention, its session time, its conversion on the action that matters.
Setting a visits target before that exists produces a number nobody can commit to and everybody is later judged against.
Agree thresholds while the answer is unknown
Write down what counts as a go, what counts as a fix, and what counts as a stop. Do it before the pilot reports, since the same numbers read very differently once a budget is attached to them.
A clean stop at pilot spend is a result worth having.
Separate distribution targets from product targets
Visits measure the traffic plan: creators, seeding, placement. Retention and session time measure the world. Mixing them into a single scorecard makes it impossible to tell which half failed.
Metrics to keep off the scorecard
Impressions, if there is any way to keep them off. They creep back into reporting because they are large and familiar, and they measure nothing that happened inside the world.
Follower counts, mentions and anything else borrowed from a social plan.
What to write into the plan
The primary metric, the three reported numbers, the decision date, the thresholds, and the person who receives the report and acts on it. Five lines. They are worth more than a twenty-slide measurement framework nobody opens after the launch.
